Profit is good. You sold something for more than it cost you to provide it. Happy days.

But it’s not the full story. I’ve sat in enough corner offices to know that a cheerful profit number can hide a dismal bank balance, and that’s a serious problem.

You see, profit doesn’t mean the money is sitting in your bank account. Sales, profit and cash seem like different ways of measuring the same thing when you’re starting out, particularly when the business is small and you see transactions yourself.

But they measure different things. Conflating them leaves you wondering why a profitable month makes it harder to pay the bills.

You can make sales without making a profit. That’s bad.

You can make a profit while running short of cash. That’s really bad.

You can have plenty of cash in the bank and lose money simply by operating. That only ends one way.

Put in the effort to understand what each number is telling you.

Profit and cash move differently

Imagine you run a small consulting business. This month you complete $10,000 worth of work and incur $6,000 in costs running the business and delivering it. On those numbers you’ve made $4,000 profit, which tells you your business model is on the right track.

But suppose your customers paid only $4,000 as a progress payment. The remaining $6,000 is due next month, while $5,000 of your costs have already left the bank. The work produced a $4,000 profit but your cash balance went backwards by $1,000.

There’s nothing wrong with this. But realise this: money coming into your business rarely operates on the same timetable as money going out.

This is how a profitable business finds itself short of money.

Your bank balance can lie to you

There’s another problem. Even when the cash has arrived, some of it may already have a job.

Tax is the obvious example. Money sits in your bank account for weeks or months before the payment falls due. Until then it looks exactly like every other dollar, pound or euro in the account.

Unless you’ve allowed for the upcoming payment, it’s easy to treat that money as available and spend it on something else (the easiest way to manage this is to quarantine an amount in a separate bank account, and I write about that approach here).

The same applies to any known commitment. You might have $10,000 in the bank today, but if $7,500 has to leave during the next three weeks, you don’t really have $10,000 available for new equipment, marketing or yourself.

Checking the bank balance isn’t enough. The balance tells you what’s there today. It doesn’t tell you what needs to be there next Tuesday.

Profit doesn’t answer that question either. Profit tells you whether the business is earning more than it costs over a period. That’s information you need. If you repeatedly sell something for $500 when it costs $550 to provide it, that’s a problem that needs attention

Cash tells you this: whether you have enough money, at the right time, to meet the commitments you’ve made.

Look forward

You don’t need fancy accounting software to manage this. You just need a simple view of the next few weeks.

• Start with the cash you have today, then add the money you reasonably expect to receive and when you expect it.

• Against that, record what you know needs to leave the business and when. Include the obvious regular bills, then add the irregular payments that are easy to forget because they don’t arrive every week or month.

The timing matters as much as the amount. Knowing a customer owes you $5,000, due at the end of next month, is no comfort when your supplier needs $3,000 now.

When you see those cash movements ahead of time, the bank balance becomes useful. You see how much of today’s cash is already committed, when the tight periods are coming and whether a purchase you can technically afford today will leave you exposed two weeks from now.

A basic spreadsheet is enough to start. It doesn’t need to predict every transaction or extend years into the future. Its job is simply to stop known payments from surprising you and to show when expected receipts arrive too late to cover them.

Keep watching profit because you need to know whether the business makes economic sense. But watch the timing of cash as well. A profitable business still needs enough money in the bank on the day the bills fall due.

A friend of mine recently left his employer to enjoy a gentle slide into retirement. He was a valued employee, respected by his clients, and his transition out was amicable and organised.

Until he realised that he had placed his entire online non-work life on his work-provided MacBook and iPhone.

Now he wasn’t running a side business so at least that complication didn’t arise. But the effort to re-home his email, financial records, contacts, files, photos, software and subscriptions was, to put it gently, complex and time-consuming.

Had he asked me years ago, I would have given him this advice: Keep your work life and personal life separate.

My friend had plenty of time to separate and extract his personal data. But...

Imagine he came into the office one morning to find that a restructure, disciplinary matter, policy, or unexpected acquisition had dropped a different PC on his desk?

And when they get the old one back, what would they find if they decided to forensically review its contents?

What if this happened to you? What would they find?

Your work computer

Ideally, nothing personal. Because you never used it to sync your personal email and calendar, store your photo albums and personal files, play your Spotify playlists, and check your social media accounts.

They find nothing personal because there’s nothing personal to find.

Keep your personal online life on your home computer, and your work life on your work computer. Don’t mix them, ever. Keep them separate.

Your work phone

Ditto for your work phone. Keep your personal phone (and phone number) completely separate. Even if they just give you a work SIM or eSIM, don’t multi-SIM your own phone. Go to Kmart, expense the cheapest smartphone you can find, and use that.

Don’t use your own phone. Even with two SIMs installed, your contact lists, WhatsApp, texts, social accounts, and emails just seem to blend together. If you ever have to walk away, nothing is compromised. And you keep your personal phone number.

Your side business

Every company handbook says, ‘separate your personal accounts from your work laptop.’ No surprises there, but things change when you have a side business.

If you’re reading an article like this one, there’s a chance you’re already doing it: working a job, and quietly building the thing that eventually replaces it. A consultancy. A product. A small store that’s starting to take real orders.

That’s not unusual. It’s how most people who go independent actually get there. Nobody leaps straight from employed to founder without a runway, and the runway usually gets built on the side, during the hours nobody’s watching.

It matters where you build it

Your employer looks at your laptop and sees the potential for repurposing their intellectual property. They see your side business files sitting alongside the company’s Salesforce login, and the AutoCAD drawings that have nothing to do with company work.

They see your Stripe invoices, your client emails, proposals and deliverables. They see all the details of your Shopify store, including the images you photoshopped using their Adobe account.

They see unequivocal proof you’re planning an exit. That’s not a good position to negotiate from.

Keeping it all separate

Your employer pays you a salary. In return, while you’re on the clock, your expertise, knowledge, credentials, insights, time, skills and network are available for the benefit of your employer. Not all of them all of the time, but they’re on call.

Your employer makes tools available to you to deliver these things. For most readers of The Banana Stand, this means a computer, a phone, software and apps. These remain your employer’s property, and most of what you do on them could become theirs too.

The moment your personal data crosses over, it stops being purely yours. You don’t control the device, the account, its administration, its retention policies or when access ends.

The safe approach is to keep your personal life off these devices entirely.

Build in the open, on your own ground

None of this is an argument against building something on the side while employed. If anything it’s the opposite. Most solo businesses start exactly this way, and there’s no shame in taking a salary while your own thing finds its feet.

The mistake, though, is building it somewhere you don’t fully control.

So build it on your own hardware. Your own accounts. Your own subscriptions, even the boring ones like image editing software, rather than borrowing the licence your employer already pays for. It costs a little more, a little earlier, than doing it the convenient way. That cost buys you something worth having: the ability to walk out on any given day, on any given terms, with nothing left behind that tells a story you didn’t choose to tell.

This isn’t about assuming the worst of your employer. Most people will never have their devices forensically reviewed, and most exits are as ordinary as they sound. It’s about not needing to gamble on which kind of exit you get.

So keep it clean and simple. Hold your employee, personal and side business lives apart while there’s still nothing at stake. Because when the day arrives that it suddenly could matter, it won’t.

You open your banking app and see a balance of $2,025 in your side business account.

Feels pretty good, doesn’t it? Not bad for a few hours of work after hours, time you used to spend aimlessly scrolling through YouTube.

However. There’s $600 needed for tax. The $400 annual hosting payment comes out next week. There’s about $350 of business expenses, more or less, that have to be paid in the next six weeks. And who knows when the next customer payment will arrive?

The $2,025 was real. Your assumption that all of it was available to spend? Not real.

This exact situation catches many new and established business owners because all their money sits in just one account.

Payments arrive. Expenses leave. Tax money accumulates alongside the cash needed for next week’s outgoings. Personal withdrawals come out whenever the balance looks healthy.

Sooner or later the number on the screen stops being useful.

How to fix: You need to give every dollar a purpose.

One balance hides too much

Suppose a customer pays you $1,000.

Some of that money covers the cost of delivering the work. Some is kept back for tax. Some is put aside for the next quiet month. And some eventually goes to you.

Leaving all $1,000 in one account makes those claims invisible.

You don’t need an elaborate financial system to manage this; four bank accounts are enough.

Account 1: Income

This is where customer payments arrive.

Put its details on your invoices and connect it to whatever payment services you use to collect money.

Then leave it alone.

Don’t pay software subscriptions, suppliers or personal expenses from this account. Its job is to receive money so you can decide what happens to that money next.

At regular intervals, say once a week, twice a month or once a month, look at what’s in there and transfer it proportionately to the other accounts.

What matters is the habit. Even when there’s nothing to transfer, you get to sit down and evaluate your business finances.

Account 2: Obligations

Some cash in your business has someone else’s name on it.

Tax is the obvious example. Wherever you operate from, you need to set aside money for sales taxes, income tax, payroll obligations, and other government liabilities.

There may be other commitments, too. The big ones are employee wages and superannuation.

Keep that money in a separate account.

The amount to reserve depends on your country, business structure, revenue and tax position. Likely it’s a calculated percentage of revenue that doesn’t vary much, if at all. Figure out what that percentage is, more or less, and set it aside in a separate ‘Obligations‘ account.

This is behavioural discipline that works. Money is harder to ‘accidentally’ spend once it’s separated from the account you use every day.

Account 3: Operating

This is the account that runs the business.

Hosting, software, materials, contractors, advertising and other normal business costs come from here.

Give this account a debit card if you need one. Attach recurring business expenses to it. When you look at its balance (which you should do often), you can easily answer the question: How much do I have available to run the business?

If the account repeatedly runs short, pay attention. It’s telling you something important.

Perhaps your prices are too low. Perhaps your costs are too high. Perhaps customers are paying too slowly. Perhaps you don’t have enough sales yet.

Good information, early. You’ve got time to fix it.

Account 4: Reserve

Your reserve account gives you the financial freeboard you need when things don’t go according to plan.

Start small. It builds. You don’t need three months of expenses covered from day one.

But get the account open and put something into it at every review.

$200 set aside gives you more room to move than if you have nothing. Keep adding to it, and $200 becomes $500, $500 becomes $2,000, and so on.

A bad month still hurts. A reserve gives you time to respond instead of forcing an unwelcome decision.

The amount matters less at the beginning than establishing the habit. Make it small enough that you won’t miss it.

There’s a side benefit, too. Your cash reserve exposes whether your business produces any cash beyond its immediate demands.

If every dollar you earn disappears into tax and operating costs, pay attention.

If the cash reserve builds beyond your needs, happy days. Buy that Range Rover. Take that holiday. Because you 100% earned it.

Decide before you spend

The system works because allocation happens before spending. This is the secret.

Imagine $1,000 arrives this week.

You check what needs to be held for tax in Obligations. You move enough into Operating to cover anticipated business costs. You put something into Reserve.

Then you know what’s left over. So you can decide what to take from the business, or spend on something optional.

You need to work out your own percentage allocations, and a simple cash flow forecast is a great place to start. Those allocations will change as the business changes and you find your place. Early estimates are rough, and that’s good enough.

It’s about financial visibility

Once a week, fortnight or month, open your business banking app. Look at what came in. Move money to where it belongs. Check what has to be paid before you expect more cash.

Ten minutes of deliberate allocation gives every dollar a purpose.

And the next time your main account shows $2,025, you know what that number really means.

Month 12 rolls over and boom, just like that, you’ve finished your first year of being in business for yourself.

You reconcile your bank accounts, make sure all your expenses, invoices and debts are entered in Xero/ Quickbooks/ MYOB/ Excel. You print out your full-year balance sheet, profit and loss statement, and cash flow statements.

Here’s how that goes.

Let’s say you sold $80,000 worth of work. You were busy as. You found clients, you delivered what was promised, they paid you. Compared with where you started, $80,000 looks like a result worth celebrating.

Then you look at your profit.

You spent $22,000 on materials, contractors, software, payment fees and other costs needed to deliver the work. Another $18,000 went on advertising, subscriptions, insurance, equipment, and bookkeeping. All 100% legitimate expenses, all justifiable.

You have $40,000 left, before tax.

Revenue tells you how much you sold. Profit tells you how much free cash those sales produced.

In your first year, that second number matters more.

Revenue tells you how busy you were

Revenue is easy to love. It gets bigger every time you make a sale.

Revenue is easy to increase:

• You buy more stock so you have more to sell.

• You spend more on advertising to take demand from your competitors.

• You take on low-margin work to stay 100% utilised.

• You say ‘YES’ to any sales opportunity that has a pulse.

• You use contractors to cover demand peaks and increase capacity.

The top line, revenue, goes up, up, up. But if you’re not real careful, the economics underneath it all gets worse.

That is how a new business stays busy without feeding its owners.

Your first year is full of unknowns. You learn what customers will pay, how long work takes, which costs keep appearing and how much effort sits behind each sale.

Revenue confirms that demand exists. It doesn’t tell you whether you’ve built an efficient machine to fulfil that demand.

Profit tells you whether it works

Profit surfaces awkward questions. Questions like:

• Did you charge enough?

• Did the job take longer than expected?

• Did unforeseen logistics steal margin?

• Did your lowball offer create too much support work?

Questions like these matter because a sale only deserves to be repeated when the economics make sense.

Simple example: Two businesses each make $80,000 in their first year. One spends $40,000 to generate and deliver those sales. The other spends $70,000.

Same revenue. Different economics.

The first has room to pay its owner, paper over mistakes and build a cash reserve. The second has almost no margin for error. A single refund, failed marketing campaign or unexpected expense consumes months of effort.

Accounting treatment varies by country and business structure, but the operating question stays simple: After the costs of making the sale and running the business, how much remains?

Your first-year numbers are a test

You don’t chase maximum profit in year one. You need evidence that there’s profit in your business and it’s there for all the right reasons.

The first year is for learning, because you will screw up. Multiple times.

Some purchases are unnecessary. Some jobs are badly priced. You underestimate the time needed to deliver.

Things like these are part of discovering how your business works. In particular, which aspects suck, and aspects work.

By year end, you know which offers leave money behind, which customers are expensive to serve, which costs rise with each sale and which overheads earn their place. You look at $1,000 of expected revenue and know what will remain after you deliver it.

Profit still does not equal cash

A profitable business can still run short of cash, which is why cash flow management is so important. The three common traps:

• Monster once-a-year expenses, like annual subscriptions. These consume your working cash overnight, so budget for them.

• The difference in timing between paying your suppliers or contractors and getting paid by your client. If we assume 60 days for our hypothetical $80,000 business, that’s like a $13,000 cash hole in your working cash. Pay serious attention to this; it kills a lot of otherwise-profitable businesses.

• Buying inventory that sits on a shelf out the back, that’s not allocated to a specific project. Your suppliers love this because it moves their cash flow woes direct to you.

When you make a profit, you know for sure that your prices and costs produce a worthy result. Cash flow tells you whether the money arrives in time to keep the business running.

You need both because they answer different questions.

Make the business earn growth

Before you chase more revenue, figure out what happened to the revenue you already earned. These are the rules, simplified:

1. Sell more of the work that produces a decent return.

2. Sell less (or discontinue) the work that doesn’t.

3. Raise prices when the margin gets too thin.

4. Cut costs that exist because you thought a ‘proper business’ should have them.

5. Match growth to the working cash available.

Your first year doesn’t have to be huge. It just needs to prove that selling more will leave you with more, rather than simply giving you more work.

Two people decide to start their side business. Let’s call them Dave and Jason.

Dave’s business starts by offering one service to one type of customer. He finds five people willing to pay for it and they do the work themselves

Jason exits the gate with three services, multiple pricing options, separate landing pages and a handful of marketing channels. He plans for multiple instant sales right from the outset.

Jason’s business looks more serious.

And it’s created way more ways to be wrong.

This is the lesson I want you to leave with:

When you start out, your main problem is uncertainty. You don’t yet know exactly who’ll buy, what they’ll pay, how long delivery will take, what customers will complain about, or what they’ll ask for next.

Your ‘job one’ is to reduce that uncertainty as cheaply and quickly as possible.

Every extra offer creates another question

A brand new business has plenty to learn:

• Who actually buys?

• Which problem bothers them enough to spend money fixing it?

• Which part of your offer matters most?

• What price works?

• How long does delivery take?

• Which parts of the process cause trouble?

• Where do customers find you?

If you offer just one service, you begin answering those questions.

If you launch many services and price points at once, you multiply them tenfold. That’s a lot of spinning plates to deal with.

Example: Sales are weaker than expected. Perhaps:

• The customer is wrong.

• The price is wrong.

• One service nails it and the others just confuse people.

• Your messaging is misdirected.

• You spread your attention so thin you never join the dots.

Complexity creates noise. Simplicity lets you figure it out, one incremental change at a time.

Your first few months should produce information. You’re discovering what deserves more time, money and attention, so you can do more of it and less of everything else.

Five customers teach you plenty

Five paying customers sound unimpressive beside the humblebrag numbers people publish online.

And five paying customers will teach you a great deal.

Listen to the questions customers ask before buying. Notice what they misunderstand. Record how long each job actually takes. Compare what you expected to spend with what you spent. Look at what customers value enough to mention afterwards.

Record it all.

Very quickly, you’ll find most of the wrong assumptions you made when you started. You have the information you need to make your corrections and get back on track.

You don’t learn this stuff by designing your business on paper. That’s a starting point for sure, but it’s real-world experience that wins.

Real customers produce real evidence.

Small makes mistakes cheaper

Your early decisions will include mistakes, guaranteed. Keeping the business small at the beginning limits what those mistakes cost you.

If your price is too low, you have underpriced five jobs rather than fifty.

If the service takes twice as long, you change the process before the queue of customers depends on it.

If nobody wants the offer, you change it without abandoning the up-front work, software, or sales system.

Same goes for marketing. Test one channel before trying six. Learn what gets a response before paying Meta and Google to automate it.

Every commitment makes changing direction harder.

Cash spent before you understand the business is especially expensive because you are spending it to support assumptions rather than proven demand.

Earn the right to add complexity

Starting small doesn’t mean staying small. It means you add complexity when the business gives you the reasons to do so:

• Add another service when customers ask for something adjacent to the first.

• Add another sales channel when the current one gives you enough evidence to justify the spend.

• Add systems when manual work is expensive enough to automate.

• Add capacity when demand exceeds what you can deliver.

Each addition solves a problem you’ve grown into.

This is a smart way to think about growth. You stop building for the business you hope will exist and incrementally improve what customers already said they want.

Start with one thing

Choose one customer type.

Choose one problem worth solving.

Create one offer.

Find a small number of real buyers and deliver it.

Pay attention to what happens. What took too long? What cost more than expected? What did customers value? What did they ignore? What did they ask for next?

Change what needs to change and when it’s time, decide what deserves to be added.

Make the business earn each new layer of complexity.

Your bank balance lies to you.

You check your account. It says $2,025. You feel flush.

So you buy the chair. The good one, the one you’ve had bookmarked for months.

There’s a problem. Of that $2,025, $613 belongs to the tax office and $419 is your hosting renewal, both due inside three weeks. You just bought a chair with money that had other people’s names on it.

When one account does fifteen jobs

Revenue lands in it. Groceries come out of it. Client payments arrive next to your Netflix subscription. The number on the screen stops meaning anything, because you’re reading your current balance and mistaking it for available cash. Those are different numbers, and confusing them is how a profitable business quietly goes under. I’ve watched it happen to sole traders and to businesses turning over eight figures. It’s never pretty, and it’s entirely solvable.

You could be reading this thinking it won’t happen to you, that you’re disciplined enough, that Xero keeps track of everything anyway. Sure it does. Xero will show you exactly how much money you no longer have, in beautiful colour-coded detail, the week after you’ve spent it.

Six accounts is too many, one account is not enough

Mike Michalowicz built the modern case for splitting business money by purpose in Profit First. Open separate accounts for income, profit, owner’s pay, tax, reserves and operating expenses, he argues, and let the friction of moving money between them force better decisions. It works, and it’s built for a business with payroll, inventory and enough transaction volume to justify six buckets.

You’re not that business. You’re a laptop, an offering and a client list. Six accounts for a one-person operation is complexity with no return on it: more logins, more shuffling, more reasons to give up and go back to employment.

Four accounts survives contact with a Thursday afternoon. Enough separation to stop bad decisions, not enough friction to make the system collapse under its own weight.

Account 1: Income

Every dollar the business earns lands here first and nowhere else. This account catches money before it can be spent, full stop. It’s the account on your invoices, attached to your payment processors, the one that shows your account number publicly. The other three stay hidden. Money moves out of it on a fixed schedule, in full, to the other three accounts, and it sits at zero the rest of the week. If it’s holding a balance a few days after payday, the system’s already broken and you probably haven’t noticed yet.

Account 2: Tax

This account holds money that was never yours. You collect it on behalf of a government that wants it back on time, with interest and penalties if you don’t manage it. A fixed portion of everything that lands in Income moves here automatically, and nothing leaves this account except a tax payment. Not a slow month, not an emergency, not a great opportunity you don’t want to miss. The business owners who raid this account always tell themselves it’s a short-term loan to the business from the business. It isn’t. It’s theft from your future self, and future self doesn’t get a vote.

Account 3: Expenses

This is where the business actually operates. Domains, hosting, software, contractors and your own pay all come from here, and treating your own wage as a legitimate line item rather than ‘whatever’s left over’ is the single mindset shift that turns a hobby into something you could sell one day. When this account runs dry, that’s information, not a crisis to route around. It means you’re spending more than you’re generating, and the fix is to sell something or cut something. You don’t dip into Tax to cover the gap. That money was never yours to borrow.

Account 4: Reserves

This is the account most solopreneurs skip, and it’s doing more work than any of the other three. It’s your backstop against the slow month, the late-paying client, the year the market turns ugly. It grows quietly from a portion of every dollar you take in, and it stays untouched until you genuinely need it, not when you’d like a treat. Three months of expenses sitting in Reserves changes how you make decisions under pressure, because you’re no longer making them from a place of panic. It also does something less obvious: it keeps your business finances quarantined from your personal ones, so the day you want to incorporate, or sell, or bring in a partner, your books are already clean.

What this buys you

None of this requires talent. It requires four accounts, a fixed schedule for moving money between them and the discipline to never skip a transfer because things feel fine this week.

The reward shows up at the exact moment a single-account business falls apart. Tax time stops being a scramble, because the money’s already sitting there. A slow month stops being a crisis, because Reserves absorbs it. Payday stops being a negotiation with yourself, because it’s already scheduled. You stop making decisions using money you were never allowed to spend in the first place.

Open the accounts. Name them. That’s the whole first move.

You know your number, right? It’s the dollars that hit your account every fortnight, same day, same more or less amount.

Year after year.

You build your life around its rhythm without ever consciously deciding to. Rent, groceries, car lease, the gym membership you sometimes use, all of it timed to that pulse.

Employment is a metronome. And a metronome like your job is addictive because it lets you stop thinking about time altogether.

Your solo business is not a metronome

Because you’re the one generating the beat. No one else.

Some weeks are great. Other weeks you generate nothing.

This is what ends many solo business dreams. People talk about the workload and the loneliness, but it’s actually the arrhythmia.

Income arrives in lumps and gaps instead of a steady tick. You articles on Substack either sink without a murmur or soar with 10,000 hearts. You commit to a $1,000 ad spend on Meta Business Suite and don’t land a single sale. Or you get so overloaded with new business you have no time for your family and friends.

You’re right to be nervous

Your nervous system, trained for years on the predictable teat of corporate largesse, treats this arrhythmia as a threat.

Solopreneurship carries real financial risk that a payslip doesn’t.

You could work sixty hours in a week and earn nothing if your client delays payment, if the deal falls through, if you spent the week on non-billable admin work because, well, there’s nobody else to do it.

Employment insulates you from this. Your employer absorbs the volatility of the market and hands you a smoothed-out version of it. That smoothing is worth something. Pretending otherwise, like the ‘business in a box’ crowd do, is dishonest and it gets people into genuine trouble.

A regular wage is risk management

I’m not going to take the cheap shot and wave away the wage as some kind of trap for the unambitious.

A regular income is a legitimate, rational, often wise choice. There, I said it.

A regular wage buys certainty, and that certainty has a price that some people happily pay: a lower upside in exchange for a floor that doesn’t move.

If you’ve got a mortgage, dependants, or a low tolerance for financial stress, preferring a wage is neither cowardice nor a character flaw.

It’s risk management, and risk management is a skill worth having for employees and business owners alike.

How solopreneurship earns its keep

Employment gives you the floor, and it also gives you a ceiling.

That ceiling is invisible until you’ve been pressing against it for a decade. Your value to an employer is capped by the org chart, by budget cycles, by the awkward fact that your manager’s manager has never actually seen your work up close.

You can be extraordinary and still get a 3% raise because that’s what the policy allows this year.

The wage smooths your income, sure, but it also smooths your effort back down to the average, because there’s never a corporate mechanism that rewards you for being twice as good.

Operating your solo business removes the ceiling along with the floor. That’s the trade, stated as plainly as I can, and anyone who tells you it’s more complicated is trying to sell you something.

There is no buffer

If you’re brilliant at what you do and you’re solo, the market pays you what you’re worth. If you’re mediocre, the market tells you that too, fast and without HR softening the blow.

That speed is the part people underestimate. Employment gives you feedback on a delay, filtered through performance reviews and quarterly check-ins and a manager who’s managing their own insecurities and anxieties as much as yours.

Solopreneurship gives you feedback in real time: the client doesn’t renew, the invoice doesn’t get paid, the phone doesn’t ring. It’s brutal, but it’s also honest, and honest feedback loops are how you actually get good at something instead of just getting good at surviving a bureaucracy.

But wait, there’s more

There’s another cost to employment that rarely makes the pro and con lists: the erosion of your own judgement. Spend a decade inside an organisation and you get very good at reading a room, anticipating what your boss wants, building consensus before you build a case.

These are real skills.

But they’re skills optimised for survival inside someone else’s structure, not for building your own.

Plenty of capable people leave a stable job after fifteen years and discover they’ve forgotten how to make a decision without a sign-off. Nobody warns them this atrophy is happening because it happens slowly, and it happens while they’re succeeding by every internal metric that matters.

Solopreneurship forces the muscle back into use, whether you want it to or not.

You decide the price, who you work with and on what terms, when the work is good enough to send and when it isn’t. Because there’s nobody above you to defer to and nobody below you to blame.

Some people find this liberating. Some people find it exhausting and retreat back to their predictable, regular old metronome.

Both reactions are legitimate data about who you are, not a verdict on your worth.

The tradeoffs

Employment trades your upside and your decision-making muscle for stability.

Solopreneurship trades your stability for the chance to actually find out what you’re capable of, at the cost of some genuinely rough months when you question the decision (and your sanity) to go it alone.

If anyone frames this as a simple upgrade from wage slave to free agent, shut them down. They’re selling something you don’t want.

Nonetheless, the risks are real

The risk of starting, operating and growing a solo business is real, and it compounds if you’re careless about it.

No emergency runway, no separation between personal and business cash, no pricing model that accounts for the non-billable hours: that’s how starry-eyed solopreneurs end up back in a job within eighteen months, poorer and more cynical than when they started. And these things are what I’m trying to bring out in The Banana Stand.

The risk of taking a wage is also real. Ask any of the 150,000 or more newly redundant tech experts who’ve found themselves thrown on the dung heap of AI efficiency in the last 18 months.

A wage will never let you build the muscle of pricing your own worth, chasing your own invoices, or sitting with the discomfort of a slow month without panicking into a discount.

Solopreneurship forces you to build that muscle whether you like it or not. Once it’s built, it doesn’t go away.

The asset you build

The actual asset here isn’t the upside or the flexibility. It’s the judgement: the willingness to trust your own read of a situation when there’s nobody in the room to check with.

If you’re weighing this up right now, don’t ask which path is more certain. Employment already won that argument and it will keep winning it, every time, on paper.

The real question is whether you can tolerate the arrhythmia long enough to find out what your ceiling actually looks like once nobody else is setting it for you.

A friend of mine wrapped up a long career recently, on good terms, respected, the kind of exit most people hope for. Then he spent weeks untangling his personal life from the laptop and phone his employer had given him. Email. Photos. Subscriptions. Years of small conveniences, all sitting on hardware that was never his.

He got lucky. He had the time to sort it properly, because nobody forced the issue on him.

Most people don’t get that luxury, and if you’re building something of your own while still drawing a salary, you’re one of the people who can’t afford to assume you will.

Here’s the thing worth sitting with for a second. If you’re reading an article like this one, there’s a decent chance you’re already doing it: working a job, and quietly building the thing that eventually replaces it. A consultancy. A product. A small store that’s starting to take real orders. That’s not a secret to be ashamed of. It’s how most people who eventually go independent actually get there. Nobody leaps straight from employed to founder without a runway, and the runway usually gets built on the side, in the hours nobody’s watching.

What matters is where you build it.

The device isn’t neutral

It’s easy to treat a work laptop as just a tool, interchangeable with any other screen and keyboard in your life. It isn’t. Everything you do on it happens inside someone else’s system, and someone else’s system comes with someone else’s right to look, especially the day they have a reason to.

That reason doesn’t need to be dramatic. A routine security review. A restructure. A dispute that has nothing to do with you personally but sweeps up everyone’s devices anyway. On an ordinary day none of this crosses your mind, because on an ordinary day nobody’s looking. The risk isn’t that someone is watching right now. The risk is that the day someone finally does, everything you’ve built quietly sits there waiting to be found, filed neatly next to the emails and login credentials that make it obvious how long it’s been running.

Think about what that actually shows them. Not a hobby. Not a distraction. A parallel business, built in full view of the tools they pay for, using the hours they thought belonged to them. That’s not a great story to be telling from a position of strength, and it’s an even worse one to have told for you.

Building in the open, on your own ground

None of this is an argument against building something on the side while employed. If anything it’s the opposite. Most solopreneurs start exactly this way, and there’s no shame in taking a salary while your own thing finds its feet. The mistake isn’t the side business. The mistake is building it somewhere you don’t fully control.

So build it on your own hardware. Your own accounts. Your own subscriptions, even the boring ones like image editing software, rather than borrowing the licence your employer already pays for. It costs a little more, a little earlier, than doing it the convenient way. That cost buys you something worth having: the ability to walk out on any given day, on any given terms, with nothing left behind that tells a story you didn’t choose to tell.

This isn’t about assuming the worst of your employer. Most people will never have their devices forensically reviewed, and most exits are as ordinary as they sound. It’s about not needing to gamble on which kind of exit you get. Keep your two lives apart while there’s still nothing at stake in doing so, and the day it suddenly matters, it already won’t.

Now that I have your attention, let me say this straight. The 90% figure is wrong and always has been wrong (I dug up some history, it’s at the end of this article).

But facts, as we all know, should never get in the way of a shock horror headline. Thank you for reading.

The real picture

USA

Let’s start with the US Bureau of of Labor Statistics. Their data looks like this:1

• Roughly one-fifth of businesses close in their first year

• Around half are gone by year five

• About two-thirds have shut their doors by year ten.

There’s a kicker to even this data - the BLS data only includes employer firms, meaning solo operators (technically, nonemployer firms) are counted in a completely different series. And nonemployer firms, we are told, comprise 82.3% of all US small businesses.

The only conclusion we can reach is, for US solo operators, we just don’t know how many survive and for how long.

Australia

The Australian Bureau of Statistics reports things a bit differently. We know that, for nonemploying firms:2

• 72.3% are still operating after one year

• 43.3% are still in business after three years.

What’s telling, though, is that after three years 61.0% of employing businesses are still operating. That’s a 17.7% gap.

Why? I’ll get into that further down but for now, I want to talk about churn.

The churn factor

No every business closure is a failure. Some close for other reasons:

• Some nonemploying businesses take on employees because they’re onto something good. They’ve figured it out. So they exit the nonemploying cohort and join the employing cohort. That’s great for everyone.

• Some nonemploying businesses are set up for a specific purpose, such as self-managed super funds or trustee organisations. No problems there either. They fulfill their purpose and exit gracefully.

• Then we have the solo operations that make a ton of cash for their founders, who then buy a private jet and go live tax free in Dubai. Good for them, no need for a local business.

• Finally, we have the businesses that merge with others, or close down due to owner health, personal circumstances, or it simply wasn’t worth their time any more.

In other words, voluntary exits and acquisitions. Not just collapses. So the figures that get quoted at us are not as bad as they’d have us believe.

I think that’s incredibly positive news.

How do I make sure my business survives?

And now we get to one of the core Banana Stand maxims: its all about cash flow.

The art of survivorship is mastering a set of boring, repeatable habits that almost all business owners ignore because there’s always something more interesting to do. Some examples:

• Check your cash position weekly, not monthly, and not from memory.

• Know your runway in weeks, not a vague sense of ‘we’re fine for now’.

• Treat the first sign of declining inquiries or slipping margins as a fire alarm, not background noise you’ll deal with once things calm down. They never calm down on their own.

The businesses that survive are the ones whose owners notice the bleed early and act while acting is still cheap and easy.

Because by the time the bleed is obvious, all the cheap fixes are gone. You have to choose between painfully expensive fixes and shutting shop.

Where the danger hides

The danger, the existential threat, isn’t where most small business owners normally look. They worry about competitors, about marketing, about whether the idea is good enough.

Meanwhile the thing that kill the business is sitting ignored in a spreadsheet they haven’t opened in weeks.

If you can’t say with confidence how many weeks of runway you have, that’s the real number you should be losing sleep over.

Fun fact: Where did the 90% come from?

In 2003 an NBC reality show called ‘The Restaurant’ was fronted by celebrity chef Rocco DiSpirito.

I can’t find exactly who said it first.

One study traced the line to an American Express advertisement that ran during the broadcast, claiming ninety per cent of restaurants fail in their first year of operation.

Other retellings have DiSpirito saying the line on air, repeating that ninety per cent of new restaurants fail in year one while he could beat those odds. Specifically:

I’m opening a third restaurant on national television in a time when nine out of ten restaurants fail in the first year.3

Either way the line landed on millions of screens with zero source attached, and from there it just metastasised. No one ever tracked down where the number originally came from, which is the whole point: The statistic was marketing. An alarming number, repeated often enough that people stopped asking where it came from.

Microsoft turned the Windows 11 operating system into a data harvesting machine. That’s what it now is, in June 2026, and I’m pretty sure I’m not blowing smoke.

Windows 11 is a product we own, sure, but it’s morphed into a service designed to extract behavioural data, drive cloud subscriptions, and feed us advertisements through the core infrastructure most of the world depends on to work.

The shift happened slowly. Windows 10 started it. Windows 11 accelerated it. By the 22H2 update (mid-2022), Microsoft had woven so much telemetry, cloud integration, and tracking into the fabric of the OS that using Windows meant accepting constant surveillance as the cost of entry.

I watched it happen, and it bugged me more and more. I expected the PC operating system I depend on o be neutral infrastructure, not a tollbooth where Microsoft extracts dollars from every keystroke I make.

I run a business from this machine. My files, my work, my client data all live here. The idea that Microsoft’s automated systems are indexing my documents, scanning for ‘opportunities’ to surface through cloud services, checking my searches against their advertising profiles. That crossed a line I wasn’t willing to accept.

I guess many readers are in the same boat.

It’s damn hard to opt out. Windows is non-negotiable for most of us. It’s where the software lives. It’s what our clients run. We can’t just switch. We’re trapped.

Here’s what’s actually happening. Our browsing habits flow into Bing and Copilot infrastructure. Our files get scanned by automated AI systems. Our search queries, our clicks, our work patterns all feed into Microsoft’s cloud endpoints. Even when we’re offline, background processes queue up telemetry requests ready to ship the moment the network comes back.

The justification we’re fed is ‘necessary infrastructure data’ and ‘connected experience.’

I get that Microsoft needs to know my hardware configuration, my driver versions, whether my system crashes. That’s true. That data keeps Windows stable and the updates stay relevant.

But Microsoft didn’t stop there. They kept going. Behavioural telemetry. Usage patterns. Document indexing. Cloud integration that you never asked for. They buried the useful stuff under layers of surveillance so thick that disabling one tracking mechanism means hunting through seven settings menus to find the next one.

Worse, they treat our privacy settings as temporary suggestions. Major Windows updates revert them back to factory defaults. Edge reasserts itself as our default browser. OneDrive reinserts itself into our boot sequence. It’s a strategy.

Basically, we lost control and we accepted that as a cost of using Windows 11.

For most soloists and small business owners, Windows isn’t optional. Our software runs on it. Our clients expect it. We can’t just walk away or switch to MacOS or Linux. We’re trapped in a relationship where Microsoft holds the leverage.

But here’s the thing: we can actually fix this.

We can fix this without switching operating systems or wiping the machine clean. We fix it by being deliberate about what stays and what goes. Keep the infrastructure telemetry that actually keeps the system stable. Ditch the behavioural surveillance. Replace Edge with Firefox. Disconnect OneDrive. Swap Microsoft 365 for LibreOffice. These are moderate, sensible steps that reclaim the PC without breaking it.

These aren’t extreme measures. They’re moderate, sensible steps that reclaim our PCs without breaking them.

After you’re done, your machine still updates safely. Your software still works normally. Microsoft can still identify hardware bugs before they hit you. But the behavioural data collection stops.

I want to tell you something about imposter syndrome that most business coaches and self-help people won’t say directly.

Your doubt might be telling you something true. And that’s actually okay.

Not in a way that means you should quit. Not in a way that means you’re doomed to failure. But in a concrete, useful way: you’re inexperienced. You’re learning. You’re operating at the edge of what you’ve already proven you can do.

That’s not imposter syndrome. That’s just being new at the game. And it always gets better.

The CEO who couldn’t shake it

Twenty years ago, I was talking to the Australian CEO of a large software company. Let’s call him Len. This guy had built something real. His subsidiary was thriving. The team loved working for him. The board trusted his vision. Everything, on the outside, said: success.

But at night, alone with his thoughts, Len was convinced he’d be exposed. That one day, someone would realise he didn’t belong. That he was a fraud pretending to be competent.

Here’s what struck me: the gap between what Len had actually built and what Len believed about himself was enormous. And I’ve thought about that gap ever since, because I see the same thing in solopreneurs and early-stage business owners every other week.

The feeling of being an imposter isn’t rare, nor is it a sign you’re incompetent and playing in a market where you don;t belong. It’s a sign you’re operating at the edge of your capability. And that’s where growth happens.

Why the label makes it worse

In 1978, two psychologists wrote a paper naming something they’d observed: high-achieving people—particularly women—who felt like frauds despite clear evidence of competence. They called it ‘imposter syndrome.’

The name caught on because it felt true. People read it and went: Oh. That’s me. I have that.

And then something happened. The wellness industry grabbed it. It became a condition to treat. Therapists, coaches, apps, and affirmation vendors all started selling solutions to it. The narrative became: You have imposter syndrome. It’s a thing. It’s treatable.

Here’s the problem with that framing: it suggests that something inside you is broken. That your mind is glitching. That if you could just fix your thinking, everything would be fine.

But that’s not what’s actually happening.

When you feel like an imposter, you’re not experiencing a psychological malfunction. You’re experiencing the reality of being new. You’re operating beyond your proven track record. You’re doing work you haven’t done before. Your confidence hasn’t caught up to your responsibility yet.

That’s not a syndrome. That’s just the cost of growth.

The honest part nobody talks about

Sometimes your doubt is telling you something true. Not something catastrophic. Not something that means you should give up. But something real and useful.

You’re three months into your business. You have one client paying you. You’ve never delivered under real pressure. You haven’t recovered from a crisis. You haven’t managed through a slow season or a difficult client interaction. You’re learning systems on the fly, making decisions with incomplete information, and figuring things out as you go.

In that situation, you should feel uncertain. That’s not imposter syndrome. That’s honest self-assessment. You are inexperienced. And inexperience isn’t a character flaw—it’s a temporary condition.

The three paths forward are simple. You can acknowledge that this particular path isn’t for you and try something else. You can lower your expectations and succeed at a smaller scale. Or you can commit to growing beyond your current limits and do whatever it takes to get there.

There’s no affirmation or mindset technique that changes which path is actually true for you. Only honest assessment does that.

How evidence replaces doubt

Here’s what actually fixes the feeling: a track record.

I know that sounds almost too simple. The wellness industry has spent billions telling you the fix is internal—change your beliefs, reframe your narrative, do the work on your mindset. And yes, those things have value. But they’re not what makes doubt disappear.

Evidence makes doubt disappear.

The sequence is always the same. Your first client is painful. You don’t know what you’re doing. You stay up late. You learn something critical that night through panic research.

Your second client goes smoother because you know that one thing now.

Your third client, you’re less panicked. By your fourth, you’re annoyed when they ask something basic. You’ve already solved that problem.

By your eighth client, you’re the expert in the room. You know what works. You trust your instincts. The doubt hasn’t magically disappeared because you convinced yourself you’re brilliant—it’s gone because the evidence is overwhelming.

After three years of repeat business and hundreds of client interactions, the feeling of being a fraud doesn’t just fade. It becomes impossible. Your track record is undeniable.

The part that matters

You may not think you’re ready for what’s coming next. You may feel like you’re winging it. You may feel like one day, someone’s going to realise you don’t know as much as they think you do.

But here’s what’s true: you’ve shipped three times. You have three clients who are genuinely happy with your work. You’ve navigated problems you didn’t see coming. You’ve learned things you didn’t know you needed to learn. You’ve proven, to yourself and to them, that you can deliver.

That’s not imposter syndrome. That’s a track record.

And a track record is the only thing that makes doubt irrelevant.

The doubt doesn’t disappear when you feel confident. It disappears when your evidence drowns it out. When the proof is so overwhelming that your internal voice simply can’t compete.

You’re exactly where you need to be, because you’re learning. And everything you need to know, you’ll learn by doing. Not by thinking about it. By shipping. By delivering. By building a track record that makes the doubt irrelevant.

Earlier this year I cancelled three online subscriptions: Google, Microsoft, and Evernote. This wasn’t a cost-cutting exercise, though the numbers made the decision obvious. I was paying AU$713 a year for three services I barely used.

Microsoft had crammed Copilot into everything and charged me for the privilege, yet I opened 365 maybe twice a month. Google Workspace was worse; I’d paid for tokens I never touched. Gemini and NotebookLM are excellent but the rest of the suite sat there, unused and expensive.

Evernote was different. I actually used it. But the problem wasn’t the price alone; it was what the price represented. Every year, Bending Spoons raised it. Every year, my notes, stored in their proprietary format, on their servers, locked behind their API, became slightly more expensive to keep. I was renting access to my own thinking and the landlord kept raising the rent.

The real frustration wasn’t the money. It was the feeling of being held hostage. My notes existed in a format that only Evernote could read. If I wanted to leave, I’d have to figure out how to extract them. If Evernote shut down, or pivoted, or got acquired by someone worse the Bending Spoons, I’d have no choice but to accept it or lose 17 years of notes.

And underneath all three cancellations was something deeper: I was tired of being a datapoint in Microsoft’s and Google’s revenue streams. They give us software tools, for sure, but their real business is making us all into a product. Every search, every document, every note gets hoovered up, analysed, sold, used to train models. I was paying for the privilege of being mined. The software was the bait.

And, like good unthinking consumers, we kept paying. Every year. As the subscription went up and they crammed in more useless bloat we never asked for.

I know digital anonymity is dead. Everyone knows it. But knowing something and accepting it are different things. So I started looking for alternatives.

I’m old. I remember a time when people bought software instead of renting it. We got a floppy disk or a CD, installed it, owned it. Everything since then has been a steady march toward subscriptions and lock-in, toward companies owning the infrastructure and us bait fish owning nothing. I wasn’t going to reverse that entirely, that ship sailed long ago, but I could at least stop funding the worst offenders.

The replacements are surprisingly good. LibreOffice for Microsoft 365, free. A second-hand HP Prodesk replaced Google Drive and OneDrive. Fastmail replaced Gmail for AU$85 a year. And my Obsidian system replaced Evernote for US$30 a year (Obsidian itself is free, the email2obsidian service is the only cost).

The Evernote replacement matters most. Not because Obsidian is perfect (it’s not) but because it solves the core problem: my notes live in a format I can read and understand. Markdown is just text. Markdown works in any text editor forever. No company can lock it down. I own it, and it lives only on hardware that sits in the same room I do.

That changes everything.

You built the thing. You launched. You waited.

Nothing.

A silence so complete it feels personal. It’s like the internet looked at what you made, shrugged, and went back to watching someone else’s content.

No one tells you that the launch is not a discovery event. It never was.

The idea that you build something, announce it to the world, and watch the world show up is a myth. It has everything to do with survivorship bias, because the people whose launch everyone envies had an existing audience. They are the survivors.

They delivered three years of consistent output that preceded their overnight success. Everyone just sees the success and says, ‘I could do that.’

So let’s talk about what discovery actually is, because it’s not an event. It’s a system. And right now, you probably don’t have one.

The attention problem is a volume problem first

Your instinct when nobody’s watching is to make the thing better. Polish the website. Refine the offer. Rewrite the about page. This feels productive because it’s within your control, but it’s displacement activity. The market can’t tell you your offer is weak if the market doesn’t know the offer exists.

Before you fix the thing, you need enough people to see the thing. That’s not a quality problem yet. That’s a distribution problem.

Attention, in practical terms, means one thing: showing up in places where your specific reader already spends time, repeatedly, with something worth reading. That’s the whole formula. There’s no shortcut buried in it.

The ‘specific reader’ part matters more than most people realise. If you write for everyone, you write for no one. The founder who’s Googling ‘why is my cash flow broken’ at 2am is a specific human with a specific problem. Write for her. Write like you know exactly what her sleepless night feels like. Broad topics attract broad audiences; broad audiences don’t convert.

Consistency is the mechanism, not the goal

Most people treat consistency as a character virtue: either you have the discipline, or you don’t.

But that’s the wrong frame entirely.

Consistency is a compounding problem, not a willpower problem.

One article does almost nothing. Ten articles do a little. Fifty articles, published over twelve months in the same place on the same topic, build something that search engines index, that readers reference, that other writers link to. The fifty-first article gets seen by more people than the first ten combined because the infrastructure around it is bigger.

But it can’t be consistency, full stop. There must be substance. Consistency without substance is noise. The internet is drowning in content. What it’s starving for is ‘idea density,’ the ability to pack a short piece of writing with so much signal that the reader finishes it and thinks ‘I wish I’d written that.’ That’s the bar. You have to ask yourself, ‘did I give someone an idea they’ll still be thinking about on Friday?’

You find idea density at the intersection of two things: problems your reader genuinely has right now, and ideas you actually find interesting. If you’re writing about something that bores you, the reader feels it. If you’re writing about something you love but nobody cares about, that’s journaling, not publishing. The overlap between those two circles is where the good stuff lives.

The discipline question is irrelevant. The real question is, ‘have I built a publishing system I can maintain when I’m tired, busy, or uninspired?’ Because a mediocre article published on a bad day beats a perfect article that never gets written. Every time.

The channel decision is where most people get stuck

Being everywhere is how you burn out without building anything. So don’t be everywhere. Pick your place and go deep.

Choosing a channel is about understanding what kind of creator you’re trying to be, and what kind of work compounds over time.

Dan Koe draws a distinction that’s worth thinking about. Level 1 creators chase trends and virality. They’re optimising for reach, for numbers, for the dopamine hit of a post that blows up. Level 2 creators, the ones he calls ‘brilliant nobodies,’ have real ideas and genuine depth, but they refuse to learn distribution because they think marketing is beneath them. So they stay invisible. Level 3 is where you want to be: a creator whose every piece of content connects back to a central mission. Every article, every post, every short-form fragment points toward the same north star. Readers don’t just consume the individual piece; they start to follow the thread.

That throughline is what makes a channel choice matter. Pick one primary platform and treat it like your job. One place where your reader actually lives, where you can publish consistently, and where the content has some shelf life. Social media posts evaporate in hours. Long-form articles on Substack or a well-maintained blog compound over months. The effort you put into a good piece in January can still find readers in October.

Your secondary channel should amplify the primary, not replace it; a thread on X linking back to the full piece, a LinkedIn post excerpting the key idea.

The mechanics are simple. Write the thing, publish it in your primary place, share a piece of it somewhere else, then repeat.

Do this every week for six months before you decide it’s not working.

Six months is the minimum viable commitment

If you quit at week eight because the numbers are small, you’ve paid the full cost of starting but collected none of the return. The founders who get traction are not smarter or better writers. They’re just still in the room at month seven.

Think of the writers you were watching when you started. Half of them have gone quiet. Not because they failed publicly. They just stopped showing up one week and never came back. Nobody announced it. The feed just moved on.

The audience you want to reach has been burned before by people who showed up for a few weeks and disappeared. Don’t be another one. Trust is built by simply not quitting. Every time you publish when it would be easier not to, you’re making a deposit into a trust account that pays out later, slowly at first, then all at once.

Nobody knows you exist yet. That’s not a verdict. That’s just where you are in the timeline.

The Invisible 37%: the prospects who enquired, took your time, and then drifted back into research mode because life got in the way. They’re a leak in your business, and you already paid for their attention. Stop chasing new clicks and start a low-friction conversation with the gold mine you already own.

Most business owners are addicted to the hunt.

They wake up thinking about the ‘New.’ New clicks. New enquiries. New ‘Buy Now’ customers.

They pour thousands into Google Ads and LinkedIn campaigns, and fight a bloody war for the top 3% of the market.

According to Sabri Suby’s Larger Market Formula1 at any given moment only 3% of your market is ready to buy. And they will buy, because you and every of of your competitors is chasing them

The other 97%? Dismissed as ‘junk,’ ‘tyre-kickers,’ or ‘lost deals.’

But there’s a segment within that 97% that represents the single biggest leak in your business.

It’s the Invisible 37%. This graphic, page 78 of Suby’s book, explains it:

37% Didn’t Just Disappear, They Moved

The Invisible 37% holds two groups:

• Information Gathering (17%)

• Problem Aware (20%).

Six months ago, these people were in your top 3%. They enquired. They downloaded your lead magnet. They sat through a discovery call. You prepared (and they received) the proposal.

Then, life happened. A budget got cut, a project got delayed, or a competitor’s shiny ad distracted them.

You marked the deal ‘Lost’ and moved on.

But they didn’t stop having the problem. They just moved back down the pyramid. They’re still researching. They still need help. They sit there forlornly, a record in your CRM, waiting for a human to tap them on the shoulder. If you aren’t that human, you’re just warming them up for your competitors to close later.

The Marketing Black Hole

Why do we ignore the 37%? Because there’s always more new leads coming in. Because the salesperson got told ‘no’ the first time, and doesn’t want to beg another call.

But the math doesn’t add up. The Cost Per Acquisition (CPA) for that top 3% is skyrocketing. You are outbidding everyone in your industry for the same tiny slice of the pie, and it’s a race to the bottom for you all.

Meanwhile, you’ve already paid to find the 37%. You paid for the click. You paid for the lead capture. You paid for the initial sales person’s time.

Ignoring these leads is like buying a gold mine, digging halfway, and walking away because you didn’t find a nugget in the first 10 minutes.

Educate Me

In his book, Suby talks about the need to ‘educate’ the middle of the pyramid. Marketing agencies position this as ‘send them a 40-page whitepaper or a fancy glossy newsletter.’ Which, of course, they’re happy to produce for you.

Wrong.

The 37% don’t want more content.

They want a conversation.

They want a low-friction way to figure out if what you’re offering is what they want.

They want to take their time before they spend their hard-earned cash.

You want the sale. The prospect says, ‘Not yet.’ Your salesperson hears, ‘No,’ and moves on to the next prospect.

Sales process done, lead marked ‘Lost.’

But it’s not always lost. For whatever reason, the timing wasn’t right. Or some higher-priority thing came up. Or they didn’t trust your salesperson. Or - and this is common - they just wanted a bit more time to think things through.

Re-engage

Even if it’s been months, you can easily and respectfully re-engage with your once-warm prospects.

It’s all about putting the sales pitch to one side and simply asking if they’re still interested.

The smart tool is a simple, plain-text question that looks like it came from a human on your team:

‘Hey [Name], I’m cleaning up my files and your name came up. Are you still looking for help with [X]?’

That’s not salesy. It’s respectful. It’s courteous.

For the person who’s been vacillating in the ‘Information Gathering’ (17%) or the ‘Problem Aware’ (20%) phases for six months, it’s the bridge they need to move up to the ‘Buy Now’ (3%).

This Is Real

Your abandoned leads list is an asset. Like any asset, it decays if it isn’t maintained.

Data rots. Domains get weak. Relationships go cold.

Your list of 1,000 dormant leads holds value. There’s statistical certainty of found revenue. Even if 75% are truly gone, the remaining 25% represents weeks or months of sales.

You paid to get those names on your radar. The 3% will come your way regardless, but that 37% represents a bumper harvest.

You’re nursing a flat white you can’t afford while your Stripe notifications stay silent. You call yourself a founder but you’re really a hobbyist with dreams and an ego.

I worked with a bloke who arrived in Australia with his family, a pair of shoes, and a shirt that had seen better days. He didn’t spend his time building a personal brand or worrying about his aesthetic. He begged his fortnightly pay in advance so his family could eat. He looked desperate because he was desperate. Today, he owns his home in a leafy Sydney suburb and sleeps like a baby while you lie awake wondering how to pay for LinkedIn Premium.

This is the lesson: The difference between a successful new business and a dying dream is the amount of shame the owner is willing to swallow.

During the early formative months, consider the ancient art of bartering.

Bartering is the oldest trick in the book because it works. It worked before the Lydian Empire invented money, and it will work when we create money’s replacement.

Maybe you think you’re above bartering. It spoils your flex and anyway, trading your valuable skill for a bit of plumbing or free office space is beneath your ‘professional’ standing.

Pride is a parasite. It eats your potential and hollows your bank account. Real entrepreneurs don’t wait for a line of credit; they chat to the person behind them in the coffee line and find out what they need.

If you have no cash, you have time. If you have time, you have a service. Bartering is a cheat code because it bypasses the tax man and the banking system entirely. Bartering your time or expertise is a skill that no one can take from you. It works for people who actually want to survive, but it takes guts to get over yourself,

Ask everyone for help until they either give you a roadmap or the finger. Shame is a luxury you can’t afford when the rent is due and your sales are zero.

If you can’t trade a bit of your expertise for a bag of groceries, then your expertise isn’t worth nearly as much as you tell yourself it is. Stop acting like a success and start doing what is necessary to become one.

You're frustrated. Because the topic area that fires you up, that you want to write about, it's more crowded than Hyde Park on a sunny day.

You think the noise is overwhelming. You think you need a Marshall stack at 11 to get heard over the clamour of a thousand other creators, all hawking the same generic dream.

Wrong.

A crowded market is not a threat, it's a signal. The smart crowd knows how to turn that signal into useful information.

They take that silver-plattered dataset and pull it apart. It tells them exactly where the money is hiding and how everyone else is failing to grab it.

The not-so-smart (or the brave, or the foolish) look for a space where the competition is minimal or non-existent. Well, there's nothing new under the sun, folks.

All they've found is a ghost town where nobody else is selling. It's very likely a place where great intentions are converted into a graveyard of failed ideas.

Look for the unfulfilled gaps and leave the blue oceans for others. Saturation provides a complete map of competitor behaviour. Most people see 10,000 rivals and try to be 5% better or $10 cheaper.

That is a slow death. A race to the bottom that no one wins.

Instead, look for the one thing they all refuse to do or fail to recognise. There's always something to uncover.

When the entire industry moves in a single direction, they leave a vacuum in the opposite direction. Your job is to fill that vacuum with something that makes their offerings look like last week's lunch.

High-end example: Peter Steinberger created OpenClaw in November 2025. In February 2026 it was 'acquired' by OpenAI. Some sources suggest the deal for Steinberger was in the range of $2-15 million.

Check out some of the players in your field. You won't have to look far to find short, low-value videos designed to bait eager n00bs into some rehashed, mediocre $300 course.

It's a tired, transparent trope. Everyone hates it, but they do it over and over because they lack the imagination to move beyond the crowd.

Don't be one of them, please.

These two guys know their stuff. It's a clever highjack that builds an audience of thousands while their competitors try to guide jaded leads towards upsell after upsell.

Don't overthink.

Get a piece of paper.

On one side, write down just 3 things your competitors do that make your skin crawl. On the other side, write the exact opposite.

Then figure out how to make the opposite real.

If they spout premium and exclusive, be gritty, informal, and accessible.

If they post high-production-value AI videos, use your iPhone and record yourself in your car.

This is your unique space. It stops the drift towards the boring middle ground where brands go to be ignored. It gives you permission to be the loudest, weirdest person in the room.

A simple system for publishing content when you couldn’t be jagged to produce anything. No inspiration required. Just the specific steps that work when your brain is offline and you still need to hit send.

You wake up and the idea of writing anything makes you want to throw your laptop into the ocean.

Maybe you’re sick. Maybe your relationship just imploded. Maybe you’re just empty and you don’t know why. Doesn’t matter. Your newsletter goes out Thursday and it’s Tuesday night and you’ve got nothing.

Here’s something to ponder. Inspiration is for people who don’t have bills to pay.

Professionals don’t wait for the muse. Professionals have a protocol for days when their brain refuses to cooperate. This is mine. You can steal it.

The truth about publishing when you’re broken

I’m not going to tell you to take a walk or practice gratitude or journal about your feelings. You can do that on Friday when the work is done.

Right now you need to publish something. Not your best work. Not work you’re proud of. Just work that exists and meets a standard you can live with and your audience expects.

The protocol I’m about to give you produces mediocre content. That’s the point.

Mediocre content published on schedule beats brilliant content that never ships.

Your audience doesn’t need your masterpiece this week. They need to know you’re still alive and still showing up.

You can write something good next week when your brain works again.

Step #1: Open the emergency file

You should already have this file. If you don’t, make it now before you need it.

Call it ‘Emergency Content Bank’ or ‘Brain Dead Archive’ or whatever keeps you from opening it when you’re feeling good. This file is not for your best ideas. This file is for the ideas you can execute when you’re at 30% capacity.

Here’s what goes in it:

• A list of 10 questions your audience asks repeatedly. Not interesting questions. Obvious questions’ ‘How do I start?,’ ‘What if I’m scared?,’ ‘Is this normal?’ The questions you’ve answered so many times you could do it drunk.

• A list of 5 formats that require no original thinking. List posts. FAQ compilations. Myth-busting articles. ‘Here’s what I learned this week’ roundups. Templates you can fill in like a form.

• 3 screenshots or saved articles that made you angry or confused in the last month. You don’t need to know why they’re wrong yet. You just need raw material.

If your emergency file is empty right now, take twenty minutes to fill it. Do it while you still have some brain function left. You can’t build a lifeboat while you’re drowning.

Step #2: Pick the path of least resistance

Look at your emergency file. Which item makes your stomach churn the least?

Not excitement. Not inspiration. Just the absence of nausea when you think about writing it.

That’s your topic.

Don’t try to write something good. Try to write something that won’t make you close your laptop, pick up your phone, and doomscroll for three hours.

Pick the easiest question. Pick the simplest format. Pick the screenshot that requires the smallest amount of analysis. Whatever.

Set the bar so low that even your current broken brain can step over it.

Step #3: Use the template

Here’s a structure that’s a whole lot better than a blank page. Not wondrous, but it works.

Opening (50-75 words): State the problem in one sentence. Add one concrete example of what this problem looks like in real life. That’s it. No setup, no throat-clearing, no building tension. You don’t have the energy for that today.

Middle (400-600 words): Answer the question or explain the concept. Use the simplest language you can. Pretend you’re explaining it to someone who just asked you at a bar. Even better, ELI5 (explain like I’m 5). No metaphors. No clever transitions. No fancy words. Just information in the order it needs to be said.

If you’re stuck, try this framing:

• Here’s what most people think.

• Here’s what’s actually true.

• Here’s why the difference matters.

• Here’s what to do about it.

Four paragraphs. One point per paragraph. Connect them with ‘but,’ or ‘so,’ or ‘this means.’ Surely you can handle that?

Ending (50-75 words): Restate the main point in different words. Then stop typing.

Don’t write a conclusion that ties everything together. Don’t end with an inspiring call to action. Don’t try to drop something profound. Just stop when you’ve said what you came to say.

Step #4: Add a disclaimer then send it

At the bottom of your post, add this, ‘I wrote this while running on empty. If it helps, good. If it doesn’t, there’s always next week.’

Or some version, in your voice. Give yourself permission to publish something imperfect. And give your audience permission to skip this one if they want.

Some won’t skip it. Some appreciate the honesty. Because some are also running on empty when they read your work. Everyone has days like these.

Send it before you talk yourself out of it.

What this protocol does

This protocol says nothing about producing amazing content. Nope. It’s about keeping your publishing streak going when you don’t feel like it..

Streaks matter. Not because consistency is a virtue, but because stopping is dangerous.

If you skip one week, skipping two weeks gets easier. Skip three and you’ve trained yourself that publishing is optional. Skip a month and you’re not a creator anymore.

The protocol keeps you in the game on days when you can’t play well. It keeps your name in your audience’s inbox. It keeps your muscle memory intact so when your brain comes online, you don’t have to rebuild momentum from zero.

You will publish mediocre work using this system. You should publish mediocre work. Mediocre work published is better than brilliant work-in-progress.

Besides, no one expects you to hit it out of the park with every article you publish.

Inspiration comes from doing the work, not before it. Write your way into clarity. Don’t wait for clarity before you write. That rarely happens.

Try it next time

Because sooner or later you’ll have bad day. A bad week. A period when everything feels pointless and you can’t remember why you started this in the first place.

Then go do whatever you need to do to improve your day.
